新产品试产管理程序
New product trial production management procedure
(IATF16949-2016)
1.目的 Objective
有效的对新产品试产进行管理,确保新产品质量及交货期。
Effectively manage the new product trial production to ensure the new product quality and delivery performance.
2.适用范围 Applicable Scope
本程序适用于公司提交客户的新产品试生产所有过程(包括 WS,ES,CS,PP 阶段产品)。
Be applied to all new products for customer trial production process, including the products at WS, ES, CS, PP phases.
3. 职责 Responsibilities
3.1. 计划部物流部PMC
3.1.1. 负责计划进程的跟踪和反馈、实施全过程策划的落实。
The PMC is responsible for plan progress follow, feedback, and ensuring the whole process are implemented.
3.1.2. 负责生产过程中物料的计划与控制,物料的追踪和反馈。
The PMC is responsible for material in production process plan, control, follow and feedback.
3.1.3. PP 前主持《PP ON-LINE 判定总结会议》,主导产品量产阶段。
The PMC shall hold <PP ON-LINE summary meeting> before PP and be in charge of the mass production stage.
3.2. 项目经理Project Manager
3.2.1. 研发项目经理负责主导新产品导入各试产阶段(ES~PP,包括第一次 MP)与进度的制定、跟进与落实。
The R&D project manager shall be in charge of the new product trial production stage (ES~PP, including the first MP) and schedule making, following and implementing.
3.2.2. 负责组织相关部门召开各阶段试产总结会议。
The project manager shall organize related departments to hold each stage trial production summary meeting.
3.2.3. 负责新产品各阶段试产中重大设计问题和重大制作品质问题的追踪与改善。
The project manager shall trace and improve the major design problems and major quality problems in each stage of new product trial production.
3.2.
4. 负责新物料试产的主导。
The project manager is in charge of new materials trial production.
3.3. 研发中心 R&D Center
3.3.1 负责公司新产品的研发,主导各阶段设计问题点的处理。
Be responsible for researching and development new product, and handling design problem at each stage.
3.3.2 负责主导 WS 阶段样机的制作,新物料/未承认物料的申请并协助承认等。
Be in charge of sample making in WS stage, new material/unacknowledged material applying and acknowledgement assisting.
3.3.3 负责主导 ES~PP 阶段样机的技术工作,并指导工程 NPI 组的样机制作工作。
Be in charge of the sample technology work in the ES~PP stage, and NPI team sample making instruction.
3.3.
4. 负责新产品整个阶段的技术支援及相关安规的确认/评估/申请等工作。
Be in charge of the technology support for new product production, confirmation, evaluation, application of related safety specification.
3.3.5. 提供各阶段所需要的技术文件给相关部门,作为生产依据。
Provide the needed technical documents to related departments as production basis.
3.4. 工程部 Engineering Department
3.4.1. 工程部 NPI 装配小组负责新产品(ES/CS)的装配,焊接小组负责新产品(WS/ES)的焊接工作。
The engineering NPI assembly team is in charge of new product assembly in ES/CS stage, the welding team is in charge of new product welding in WS/ES stage.
3.4.2. 负责公司新产品的制程可制造性评估。
Evaluate the new product manufacturing feasibility.
3.4.3. 负责各阶段样机制作(含焊接,数量为:25 套以下))问题点的提出及整理成<<新产品导入 BUG LIST>> 报告反馈给研发确认,并追踪改善/对策与处理。
Put forward the problems in sample making (including welding, quantity is less than 25 sets) and make the <NPI BUG LIST > to the RD for confirmation, and follow the related improvements.
3.4.4. 负责板卡/整机型号的申请,PP 前无编码物料及有编码未承认物料的请购; 新物料的承认与结果的确认。
(OEM)
Be in charge of the PCB and product type number application, the no-code material or code-unacknowledged material purchasing application before PP, new material acknowledgement, and result confirmation. (OEM)
3.4.5. 负责按研发要求 BOM 制作及相关技术资料的转化,工艺流程图,作业指导书,标准工时等工艺文件的制定/审核与受控。
Be responsible for BOM making according to R&D requirements and related technical documents transformation, making/review and control the process flowcharts work instructions, standard work hours and related technical documents.
3.4.6. 负责准备生产所需的设备、仪器、工装等。
Be responsible for preparing needed equipment, tools and instruments in the production.
3.4.7. 负责产品在 PP、MP 生产过程中出现的异常问题点分析、对策及预防。
Be responsible for abnormal problem analysis, measures and prevention in PP and MP stage.
3.4.8. 负责试产阶段、量产阶段的制程整合与良率提升。
Be responsible for improving the manufacturing process and conforming rate in the trial production stage and mass production stage.
3.4.9. NPI 参与各阶段试产的总结会议与阶段评审会议,整理相关报告汇总成<<NPI 样机制作验证总结报告>>并存档。
NPI team shall participate in each stage trial production summary meeting and stage review meeting, summarize the related reports into <NPI sample。
