比尔·盖茨---微软公司

比尔·盖茨(1955----)微软公司创始人之一、微软公司主席兼首席软件架构师。比尔·盖茨是一名美国企业家、软件工程师、慈善家以及微软公司的董事长。他与保罗·艾伦一起创建了微软公司,曾任微软CEO和首席软件设计师,并持有公司超过8%的普通股,也是公司最大的个人股东。1995年到2007年的《福布斯》全球亿万富翁排行榜中,比尔·盖茨连续13年蝉联世界首富。2008年6月27日正式退出微软公司,并把580亿美元个人财产尽数捐到比尔与美琳达·盖茨基金会。《福布斯》杂志2009年3月12日公布全球富豪排名,比尔·盖茨以400亿美元资产重登榜首。

一、根据相关理论,你怎样评价比尔·盖茨的个性特质?

根据组织行为学的相关理论,比尔盖茨的个性符合一般个性心理特征的一些特点,如组合性、稳定性和可变性、一般性和独特性、生物制约性和社会制约性。在气质方面,偏向于胆汁质和粘液质,在工作中既有激情,又深谋远虑,之智力强,对微软公司有长某规划,在细节环节上也能观察入微,当然,胆汁质和粘液质也为他带来一些负面的影响,比如操纵垄断等。而在性格方面,比尔盖茨比较稳定内向外向兼顾,个人认为比尔盖茨并不算那种以自我为中心,个性张扬的,所以还是属于偏于内向的,他乐观,积极向上,对社会的态度和对他人的态度非常友好,成立基金会帮助他人,希望他人奋进,而对待自己也很严格,这是这些优良的品质造就了他的成功。

(一)个人品质方面

1.严正的道德感

如果大老板的价值观不明确,企业的价值观也会摇摆不定。这需要不至于造成营运危机,但除非公司愿意付出高额的成本,否则无法网罗一流的员工。因为优秀的人才,不愿意在自己无法认同的企业工作。

2.野心

最好的管理人,是帝国的建造者。他们要创造可以流传后世的基业。这不是自大的个人野心,而是对卓越的狂热和永无止境的追求。这是优秀管理人不可或缺的条件。

3.自信

培养人才,意味着必须和一群优秀的人才共事,还要引导、激励他们。会忌妒属下的管理人,无法博取属下的忠诚。自信使人能够承认自己的弱点,并寻求协助,而不会过度防御,自觉不如人。拥有自信,乐观的个人特质。

4.适应能力

在事情不顺利的时候,仍能保持活力与弹性,管理人不只要能察觉市场、民意、政策风向的变化,还要能迅速找出应对之策,不被自己过去的信念所局限。能够很快适应新环境的变化,并能够身在其中,游刃有余。

5.魅力

成功人士几乎都拥有这项特质,这有时需要一点运气,但运气是可遇而不可求的。管理人的个人魅力,能够使下属尊重佩服,并且有助于培养下属的忠诚度。能够有效的团结公司的其它员工。

(二)管理行为理论方面

1、勇于做困难的决定

许多的决策必须在咨询不足的情况下做出。管理人经常要面临各种利害冲突,在无法掌握充分事实的情况下,做出决定。不忍造成别人痛苦,害怕树敌,需要充分证据才能做出决定的人,不适合担任企业的管理人。

2、思想明晰,能掌握重点

这是做困难决策的必备条件。管理庞大的企业、在时间的压力下处理复杂多面的问题,是心智的重大挑战。必须要能从复杂的情况中,解析出关键要点,才能规划出有效的策略。在时间压力及众生纷纭的混乱中,管理人必须能专注在真正重要的议题上,对于无法达成的事项也要务实的放弃。

3、有效地沟通技巧

这是一项相当新的要求,由于媒体、分析师、股东、环保团体等外界因素,对企业营运的影响越来越大,所以企业管理人必须能够具有说服力,但不能代表每件事都要和盘突出。要激励众多的员工,必须提出清楚的目标,激励员工共同追求。如果无法赢得员工的信任,建立自己的诚信,就无法达到这样的目标。

4、识人之明

由于人力资本越来越重要,所以管理人必须有识人之明。管理人最重要的任务之一,就是决定谁最适合哪个位置。和大部分高层一样,这同时需要直觉与经验。

5、培养人才,为公司储备未来管理人

要学习管理的艺术,所以高效率的管理人不但知人善用,更是好老师,能将自己的技能,传授给身边的人,并鼓励其他的人也教导同事。不管在组织的哪个层次,这都是培养管理人的最好办法。

应该说,比尔盖茨在计算机发展领域有着过人的能力,这种特殊能力,让比尔盖茨在预测计算机发展前景,以及电子数码产品应用等领域思维敏锐,对市场、对产品定位很敏感。而在微软公司,比尔盖茨的组织管理能力也尤为突出,他敢于放权,又能适当监督,他善于激励、引导员工,也能够引领公司的核心价值观。这些综合能力,也是微软在世界遥遥领先、立于不败之地的重要原因。

二、盖茨是如何激励员工的?

管理大师德鲁克说,对人最好的激励,就是给他最需要的。

1.马斯洛的需求层次理论

人的需求层次可用金字塔来表示。从塔底到塔顶,人们的需求依次这样排列:生理需求、安全需求、社会需求、尊重需求、自我实现需求。根据马斯洛的理论,当一个层次的需求满足后,另一个层次的需求就变得很重要,就像一个上升的阶梯。当一个员工抱怨时,可能意味着他有高一层次的需求,而不是他抱怨的需求没能满足。管理者可能花费很多时间去解决员工说出来的问题,而不是真正的问题。

2.赫茨伯格的双因素理论

根据赫茨伯格的理论,生理需求、安全需求、社会需求是保健因素(或维持因素)。保健因素的缺失会造成员工不满,但其存在不足以让员工产生更多的工作动力。认真想一下,赫大师的理论有道理,公司给员工配备电脑,他会觉得是应该的,工作需要啊,你要是不配,他就不满意了。

赫茨伯格认为,尊重需求和自我实现需求才是激励因素。对极了。有一项调查表明,员工中有90%以上的人认为自己对公司的运作方式有更好的想法,但只有38%的人认为他们的上司会有兴趣听他们的意见。中国还有句俗话,给他鱼吃,

吃光了,没了;如果教会他钓鱼的本事,他永远有鱼吃。(授之以鱼不如授之以渔)有多少员工是因为物质因素而闷闷不乐、提不起干劲?又有多少员工是因为物质因素而离开公司的呢?

双因素理论带来的启示:管理中不关注保健因素,将会导致员工不满。只关注保健因素,无法使员工充满动力。只有充分重视激励因素,才能有效激励员工。

比尔盖茨曾说过:“如果可以把最优秀的20名员工抽走,微软公司只是一个无足轻重的企业。”所以要是企业发展就必须有效的激励专业技术人员。激励的目的是提高工作绩效,任何一个单位和组织的激励模式都不会是一成不变的,微软公司同样是如此,在微软公司,比尔盖茨能够为员工带来两样东西:物质财富和精神财富。微软公司在围绕组织目标发展自己的过程中创造了数名百万美元的富翁,其他员工的福利待遇也可想而知;而在微软,比尔盖茨鼓励大家丰富广博的知识面、富有逻辑型、有忍耐力,员工素养得到了提升,这种提升为企业工作绩效带来了变化,而工作绩效的变化反过来对员工产生二次激励,进一步为员工提供了物质和精神的双重补给,激励效果倍增,形成了良性循环。

三、麦克利兰认为哪些动机可以促使盖茨在身价几十亿美元的情况下仍然继续努力工作?

麦克利兰认为,具有强烈的成就需求的人渴望将事情做得更为完美,提高工作效率,获得更大的成功,他们追求的是在争取成功的过程中克服困难、解决难题、努力奋斗的乐趣,以及成功之后的个人的成就感,他们并不看重成功所带来的物质奖励。个体的成就需求与他们所处的经济、文化、社会、政府的发展程度有关,社会风气也制约着人们的成就需求。

根据麦克利兰的理论,比尔盖茨身价几十亿仍然继续工作的行为下有深层次的心理特征作支撑。其中包含了驱动力和社会动机、个性品质、自我形象、价值观态度等。比尔盖茨自幼思维比较活跃,对新鲜事物具有探索欲望,一方面他对计算机领域产生了浓厚的兴趣,另一方面也显露出他特有的知识技能。有了两者的基础,再加上过人的天赋,比尔盖茨成就了微软公司。而处于对这个领域的热爱,微软公司已经不仅仅是他一份事业,更是他的爱好,他自身价值的体现,所以无论比尔盖茨身价如何,比尔盖茨都会全身心的投入进去。而受其良好的家庭环境影响,比尔盖茨探索新鲜事物并没有影响他良好的道德品格。比尔盖茨和苹果公司的乔布斯在这一点上有了明显的差别,比尔盖茨受到了来自家庭和社会更多的爱,所以在价值观态度上,比尔盖茨对社会以及身边的人更加友善,更有责任感,所有比尔盖茨的公司能有百万富翁出现,比尔盖茨热衷于慈善事业。这些优秀的价值观已经融入企业,形成了企业独有的风格和核心价值观。比尔盖茨也与之融为一体,无法分割。
