一个常见的情况就是:同一个Case,两个人出来后对答案,发现他们给出了完全不同的结论,结果最后都进了下一轮,甚至拿到了最后的offer。
而且有些时候,面试官在一个Case讨论到一定程度的时候提出换一个Case,这不一定意味着你分析的不好,很有可能是因为面试官觉得你分析得不错,想换一个Case再考察你。

最常见的工作面试问题之一,“向我介绍下你自己”往往是面试官的开场白,以对你有个初步的了解。
你的回答不应该只是简单的重复你简历上的内容(面试官估计已经大致看过了)。
相反,以此为契机,快速推销自己的角色,不仅突出了你的主要优势,而且突出了你的个人工作方法,以及你为什么想在这个行业工作。
简要概述你当前角色的任何相关工作经验,但最好不要像简历上那样详细阐述,因为接下来可能会要求你进一步详细说明这些角色职位。
但做好不要过度的夸大自己。

(1) 什么是Case Interview?一般来说,Case Interview主要针对咨询公司面试而言。
也有一些公司如Dell二面会用一些小case来考察面试者的应变能力、考虑问题的全面性以及逻辑分析能力。
咨询公司的Case Interview可以分成两个部分,一开始先是Warm-up。
在这一部分,你可能需要自我介绍,然后大致回答一下面试官针对简历以及个人选择提出的一些问题。
接下来才是真正的Case Interview。
简而言之,Case Interview就是现场对一个商业问题进行分析的面试。
但是和大多数其他面试不同,这是一个互动的过程。
你的面试官会给你提出一个Business Issue,并且会让你给出分析和意见。
而你的任务是向面试官有逻辑的提出一些问题以使得你能够对这个Business Issue有更全面,更细致的了解,并且通过系统的分析最后给出建议。
一般而言,Case Interview是没有绝对正确的答案的。
面试官看重的不是答案,而是从面试过程当中你表现出来的分析能力和创造力。
对于大学毕业,没有工作经验的学生来说,大多数情况下Case不会很难,也不会需要你对那个行业有系统的了解。
Case Interview一般是一对一的,一轮会有两个Case Interview,由两个不同的面试官来负责,每个Interview持续45分钟,包括10-15分钟的warm-up以及一些Behavior questions,剩下的30分钟就是讨论Case。
10-15分钟的Warm-up一般用英文,Case可能是英文,也有可能是中文,不同的公司以及不同的面试官对语言是有不同的偏好的。
(2) 为什么使用Case Interview?由于咨询师在工作上的不少时间都是在和客户以及同事进行相互的沟通,同时咨询工作本身的特点要求咨询师必须具备一系列的特质才能够成功。
这些特质包括:在压力之下保持冷静,对问题能够很快的根据细节建立假设,并且运用很强的逻辑分析能力来解决问题等等。

2.做笔记面试中需要及时记录下面试官给你的信息,“好记性不如烂笔头”。
如果记笔记,即使脑子一片空白,至少全部信息仍在你眼前。
3.澄清问题ClarifyClarify的目的有几个:弄清楚客户要你解决的问题,看看是否还隐藏着其他的目标,获取更多的信息,将案例分析变为对话。
4.不作事先的假设当面世官告诉你一个椰汁生产商发现原料价格大幅度上升时候,他并不会告诉你,是台风导致了最近的减产。
在大多数案例中,都有几个不错的基本问题可以提出:1)What is the product?2)Who hired us?3) Has the company faced this issue before? If so, how did it react? What's the outcome?4)What have other companies facing this situation done? (benchmark, best practice)5.保持目光的接触必要的目光接触,是维系你和面试官之间的桥梁。
有时候会从面试官的眼神中获取非常有用的hint。
6.学会开口要时间Take you time,不过需要注意把握好时间,不能思考时间太长,一般一分钟为宜。

另外咨询公司的面试一般分为Pre-talk 和Case interview,既然只问如何Case interview,我就不说Pre-talk 了,虽然很多大牛都挂在Pre-talk 环节。
案例涉及的行业和情景五花八门,但是大概都可以归类到以下某个大类当中。
(为了使分类不至于太抽象,我编了几个例子)•成本收益分析( Cost-revenue analysis )•例:“宝钢股份公司毛利连年下滑,原因可能出在哪里?”•市场规模估算( Market sizing )•例:“请估算北京校园打印行业的市场规模为多大?”•战略问题(Business strategy)•例:"中国高铁进入非洲的可行性?"•市场趋势•例:“分析棱镜门对中国软件行市场的影响?”•投资并购( Maerge & Aquisition )•例:“华润万家收购Tesco 超市后,应该如何确保原Tesco 店铺的盈利?”这些问题相当的开放,没有标准答案。
每一类案例都有一些很实用的分析框架,诸如波士顿矩阵,SWOT 分析,波特五力,3C4P 等等。
这些框架,对于咨询从业人员来说是常识性的工具。
如果对此还一无所知,需要立即学习。
如果你恍然大悟,“做Case 是不是先把Case 归类再套上框架?”那就大错特错了。
所谓的分析框架,仅仅是为解决问题提供了一个条理清晰的思路。
Case interview 最看重四个方面的能力:1.逻辑思维,也就是解决问题的方式从何开始,如何利用常识性知识和数字,以及已知信息进行分析,形成因果链条,得出结论。

MarketSizing
Guesstimates,这种问题也常被称作MarketSizing,即需要在没有什么细节提供给你的情况下估计一个市场的大小,你不需要得出一个正确答案,这里主要考察你如何把一个大问题分解成小问题来回答。
在这种问题中你需要有一些常识(比如纽约人口840.6万等)。
典型问题
∙五年后加拿大无人机的市场有多大?
∙纽约地铁一天的客运量?
∙波士顿有多少棵树?
∙美国每年消耗多少只啤酒瓶?
...
这些都是典型的关于MarketSizing的问题
解题思路
1.从供给角度还是需求角度切入
市场由供给端与需求端构成,所以一般MarketSizing问题从这两端分析都有相应的思路,但是有些市场的供求明显不平衡,某一方会受到限制,比如问一个机场一天高峰时期客流量有多少,这个问题从供给端来思考就会更加合理
2.从目标问题开始,将其分解成组成部分
咨询很核心的一个思维就是把一个大问题breakdown成很多小问题,从而发现问题,各个击破。
3.将不同的组成部分进一步分解,根据现实经验合理假设。
以星巴克的营业额为例:一天中,星巴克早中晚的客户人数会有一定差异。
即可假设,早上8:00-11:00,每个小时200人可以完成购买,由于是早上,这200人都会买一杯咖啡,同时很可能其中100个人也会买一个面包;同时假设每件物品的单价。
这就可以算出早上8点至11点间的营业额。
4.算出数字,给出答案
主要通过假设数字确定最后的结果,面试官考查的是你的分析能力,而不需要一个具体的正确的结果,所以数字并不重要,重要的是整个过程中你所展现的思维方式。
ProfitabilityCase
如果把MarketSizing认为是一道独立的数学题,Profitability就更像一类必须通过与面试官的交流和对所提供信息的分析才能往下进行的case。

解题Tips:
一般说来需要把Profit拆解成Revenue和Cost,Revenue先分RevenueStream,再拆成Price和Volume,Cost变成VariableCost和FixedCost。
然后再逐个分析,是哪个部分的变化导致了Profit的降低,然后再去找出对应的市场/竞争原因,最后给出建议。
1.Setupanissuetreeandvisualizeyourthinking.可视化你的思维过程。

事实上,多数时候,面试官都会表示理解并且尝试帮助你。
3.Synthesizeandalwayssay’Sowhat’.转化信息为分析。
要不断总结你目前已经获得了什么样的信息,并且把你得到的信息转化成你对Case的分析,也就是说,要主动告诉面试官“这些信息意味着什么”。
如果可以的话,根据你的分析来refine你的hypothesis.

商品的定价策略也是咨询面试中高概率会遇到的经典题型,商品定价的原则要考虑哪些因素,这样的案例该如何分析?商品又是如何定价的呢?
产品的定价门道
1.独特卖点
当在产品同质化现象非常严重时,消费者就会开始比较价格。
为产品找到独特的卖点是有效避免引发价格战的最好方法。
2.产品的附加值
某些行业中为自己的产品找独特卖点并不容易,在这种情况下,如果创业者能够为自己的产品创造附加价值,可以是时间方面、便利性上、金钱等,消费者就有可能会接受较高的价格。
3.了解成本
为了制造产品,公司必须承担费用。
潜在的这可能是定价的起点,但是,绝不仅仅是这样。
在每个行业中,都有一个产品成本和零售价格的一般比例系数,必须了解原料、生产和分销等所有成本(无论人力物力),了解这个比例系数,这样才能够为产品制定出合理的价格。
4.对不同的定价进行拆分测试
有时为产品定价的最好方法,就是针对真正的消费者进行定价测试。
如果你拥有线上的销售渠道,便可以为产品制作两个页面,同时开放,内容完全一样,只是价格不同。
在一段时间之后,就可以对比从而选择出合适的价格。
5.先把价格定高再降价
产品的价格是可以调整的,只不过涨价不易,降价易,且降且珍惜。
在产品刚刚登陆市场时,可以将价格定得稍高一些,随后再不断进行调整降价,直到找到完美的定价水平。

了解问题
面试官给了case之后,你先把题目复述一遍确定自己真的搞清楚了case的来龙去脉。
然后确定case的目标是什么,这点至关重要。
如果不问清楚,有可能客户只想增长profits,你想尽了办法去增长revenue,结果可想而知。
建立issuetree
向面试官要一点时间,在纸上写下自己的hypothesis,然后根据这个hypothesis延展开自己的issuetree。
需要提前大量练习之后总结出自己的一套issuetree。
结构上尽量MECE (mutuallyexclusive&collectivelyexhaustive),而且多使用
case-specific,industry-specific语言。
Issuetree是整个case最重要的部分,成败往往也在这一刻决定了。
让面试官了解你的思路
做计算时,先一步步列出自己的计算步骤,再带入数字计算,这样可以有效避免计算错误和思考不周全。
计算的同时,念出自己的计算过程,方便面试官理解,同时防止面试官睡着。
分点作答
分类分点谈idea。
比方说面试官问有哪些risk需要考虑,我先分为外部因素和内部因素。
再在各个分类里,详述可能1,2,3云云。
这里也是展现creativity的地方,usecommonsenseandbusinessacumen.
调整心态
保持放松和冷静,同时在不固执的前提下坚持自己的立场。
面试官会故意challenge 你,看你会不会紧张或者生气。
明白任何challenge都不是personal的,用数据和逻辑支持自己,当发现的确是自己错误时,坦然承认即可。
一定要confident,客户是来寻求consultant支持的,不是花上百万让你给个模棱两可,你自己都不确定的答案的。
永远不要说'Idon'tknow','maybe'之类的话。
所以对于Case的准备并不是一朝一夕就能完成的事情,除了刷大量的Case真题,还需要组队进行MockInterview,练习面试中的表情以及肢体语言,形成自己的解题思路,最后才能达到自信的气场,拿下咨询公司的Offer。
