Chapter TwentyInteractive Exercise –Cross-Functional Decision-Making Instructions for the Professor:Overview:The purpose of this exercise is to help students to understand the cross-functional ramifications of certain key marketing decisions. Students are shown four scenarios describing the company, its current and future markets, current production capabilities and geographic distribution alternatives, and customer and sales force information. After each scenario is presented, students are challenged to prepare for a meeting with a particular department and asked to make recommendations or decisions. As is the case in “real-life”, some scenarios do not offer a clear-cut “right” answer. In several instances, students are prompted to list the pros and cons of two viable alternatives. Decisions impacting the Finance, Accounting, Production and Human Resources departments are presented.Concept Review:Launching a new product line, particularly one outside of a company’s established markets or channels of distribution, involves all functional areas of a company to a greater or lesser extent. Financing the venture via stock issue, by liquidation of securities in which excess cash is earning a profitable return, or by debt is a key decision that must be addressed. The nature of the optimal financing option may depend on external economic factors such as interest rates, the rate of return available from current investments, the stock price, and of course the amount of funding needed. Marketing works with both the finance and accounting departments to estimate costs, sales and profitability. Pricing decisions in particular influence both the demand and the profitability of the product line.Production decisions pertaining to the use of excess capacity or the purchase/lease of new plant and equipment will also be required when a new product line is launched. Marketing must provide the production department with timely information concerning the estimated level of demand and the nature of the product (which influences the production process) so that these decisions can be made and implemented with enough time to build adequate levels of inventory and move the product into distribution. This often requires Marketing to recommend the use of a regional or national new product rollout strategy. The introduction of new product lines usually requires the hiring of new employees or the retraining of existing personnel. Management, salespeople, and production line workers are some of the employees most commonly affected by such adecision. Marketing, for example, must decide whether the existing sales force is capable of integrating sales tasks related to the new product line into their existing duties or whether additional salespeople must be hired and trained to handle the new line specifically. This decision depends primarily upon how similar the customer bases, product or product lines, and selling tasks are between the new and existing product lines. The existing sales force can reasonably be expected to handle a new product or product line when it will be sold to existing customers in established channels of distributions, with minimal changes in selling strategy or the amount of customer service required. New products or product lines sold outside of existing channels often require the hiring of a dedicated sales force.Using the Exercise:Initial Screen:1. An additional disadvantage of large stock issues at depressed prices is that such a strategy may make a company more vulnerable to takeover bids. This is especially relevant in the scenario provided, as the company is currently trading at a price that is one-third of its normal value.ACCOUNTING MEETING DECISION AND DISCUSSION SCREENS Answer: SKIMMING and PENETRATION PRICING STRATEGIES ARE BOTH VIABLEThe “Match Competition” pricing strategy is not as strong of an alternative as are the skimming and penetration pricing strategies, primarily because the new product line offers significant advantages that the competition will beunable to match for nearly a year. Skimming is certainly an attractivealternative, as this strategy would allow us to maximize the profit off of each unit sold. However, the lure of high profit margins may very well attract agreater number of competitors to the market more quickly than would apenetration pricing strategy. Penetration pricing also have the advantage of building market share more rapidly, which makes the market less attractive for competitors to enter. Given the projected growth rate of the market, apenetration strategy may very well prove to be equally profitable, or moreprofitable in the long-run due to the larger quantities being sold. Given the favorable growth projections for this market, the superior competitive advantage of the product line, and the existing level of unused capacity currently available for manufacturing, a national rollout strategy offers the best opportunity to maximize sales and profits. However, ifa penetration pricing strategy is implemented, a national rollout will requirethat additional manufacturing capacity be purchased or leased very quickly, as the projected demand will outstrip existing manufacturing capabilitieswithin a few months. This may or may not be possible depending on thefinancial circumstances faced by the company, the availability of suitablemanufacturing facilities, the time necessary to bring a plant on-line, etc. A combination rollout strategy, in which the product line is first introduced to the Western region, followed by a National rollout within a year may be preferableif the ability to secure excess manufacturing capabilities in a timely fashion is in doubt. The downside of a two-pronged rollout strategy is that by the time the product is introduced nationally, competitors will have most likelyintroduced their own truly competitive product, thus negating the currentcomparative advantage (as R & D estimates it will only take the competition11 months to replicate the current product features). Without a decisivecomparative advantage in the marketplace, the opportunity to secure market share quickly using a penetration strategy will be lost. In the case of askimming strategy, the two-pronged rollout strategy is undesirable as thechance to maximize profit per unit will be minimized by limiting rollout to asingle region. Furthermore, competitors will be highly attracted to the market by the large profit per unit and favorable growth trends. Some students may argue that limiting distribution to a regional rollout in the Western region only is the best alternative, as it will not require the addition of existingmanufacturing facilities within the next 3-5 years. While costs pertaining to additional manufacturing facilities are minimized, the opportunity forgone in such a strong growth market may prove to be devastating, particularly as the markets served by existing product lines are in decline and likely to remain so.Of the three alternatives, limiting distribution to a single region long-term is the least attractive.HUMAN RESOURCES MEETING and DISCUSSION SCREENS Answer: BOTH REORGANIZATION and HIRING A NEW SALES FORCE ARE REASONABLEContracting with independent manufacturer’s representatives (ormanufacturer’s agents are they sometimes called) is clearly the leastadvisable alternative of those presented. Manufacturer’s representatives sell complementary but non-competing product lines for several differentcompanies rather than for one single organization. Manufacturer’srepresentatives are compensated via commission, and earn neither salary nor benefits from the companies they represent. A primary concern in thissituation is that there is very little incentive for a manufacturer’s representative to engage in customer service and follow-up, which is critical to the sellingeffort. Furthermore, as a great deal of persuasive selling is required to close th e sale, a manufacturer’s representative may decide to devote their attention to other products that require less effort to sell. Some students may arguethat retraining the existing sales force to sell the new product line in addition to the current line is the best choice. While it is true that sales of the current product line are shrinking and that the market is in decline -- perhapsindicating that the sales force is in a position to absorb additional duties --expecting the existing sales force to sell both lines in this situation isunrealistic. No economies of effort could be realized by the sales force as the new product line will be sold to an entirely different customer base. Tornbetween two very different product lines and customer bases, the existingsales force would be unable to give both lines the attention they deserve. A new sales force dedicated specifically to the new product line is the optimalsolution. However, given the declining market associated with the current product line, there may be some merit to consolidating the number of territories devoted to the current line, and retraining displaced sales people to handle the new product. Additional personnel could then be hired to fill out the sales force assigned to the new product line.。
