于是,张瑞敏果断提出:“要么不干,要干就要争第一,创名牌。
”这样,“名牌战略”的竞争观念便在海尔诞生了,并由此确立了走质量效益型发展的道路。
1、追求卓越、定位名牌“名牌战略”的核心是名牌产品,而名牌产品的基础是质量。
张瑞敏上任不久,发现厂里生产的76台电冰箱不合格,他让全厂职工轮流参观后当众宣布:由生产这批产品的直接责任人亲手砸毁这些冰箱。
当这76台冰箱在生产者的锤子下变成一堆废铁时,张瑞敏流泪了,职工们也流泪了。
接着张瑞敏又宣布,从他到所有的管理人员全部受罚。
从此,全厂职工悟出了一个即简单又深刻的道理:质量是企业的生命,生产劣质产品等于砸自己的饭碗。
高科技是高质量的坚强后盾,为了创造名牌就必须寻求高技术支撑。

为此,青岛电冰箱总厂决定引进国外高水平的生产技术,以“起点高”的优势来弥补“起步晚”的劣势。
他们搜集了30个国外厂家的技术资料作比较,最后确定采用德国利勃海尔公司的先进技术和设备。
从1996年开始,在引进消化吸收的基础上,海尔集团加大以科技为核心的技术创新工作的力度,明确技术创新三原则,即技术创新目标国际化、技术创新课题市场化和技术创新成果商品化,走以技术创新为核心,创“国际名牌”的发展之路。

一、“OEC”管理方法的构成框架OEC是Overall Every Control and Clear 的英文缩写,其含义是全方位地对每人、每天所做的每件事进行控制和清理,做到“日事日毕,日清日高”。
具体的讲,就是企业每天所有的事都有人管,控制到人不漏项;所有的人均有管理、控制的内容,并依据工作标准,按规定的计划执行。
每日对每个过程或每件事进行日控、事事控,把执行结果与计划指标对照、总结、纠偏,确保实现预定的目标。
日清日高管理法的实质是:管理不漏项,事事有人管,人人都管事,管事凭效果,管人凭考核。
简单的说,OEC的含义就是:今天的工作必须今天完成;今天完成的事情必须比昨天有所提高;明天的目标必须比今天更高。
海尔OEC管理模式的理论依据是“海尔定律”(斜坡球体论):即企业如同爬坡的一个球,受到来自市场竞争和内部职工惰性而形成的压力,如果没有一个止动力它就会下滑,这个止动力就是基础管理和企业持续不断地改进。
“OEC”管理法由三个基本框架构成,即目标系统、日清控制系统和有效激励机制。
(一)“OEC”目标系统企业目标系统指企业发展的方向和要达到的目的。
海尔在实施企业目标管理时,将企业总目标分解为各部门目标,各部门再把它的目标细化为每个人的具体目标,目标细化既具体、定量,而且到每个人。
具体的说,OEC 目标系统将所有的物和事进行分解,强调“三个一”,即分解量化到每一个人,每一天,每一项工作,形成大到机器设备,小到每块玻璃,都清楚地表明责任人和监督人,有详细的工作内容的考核标准,形成环环相扣的责任链,做到奖有理、罚有据,同时追求各项工作的零缺陷、高灵敏度,把管理问题控制、解决在最短时间、最小范围,使经济损失降到最低,逐步实现基础管理的精细化。
