餐饮毛利率的作用是什么?餐饮毛利率的作用归纳起来,有以下三个方面1、控制食品价格的手段。
酒店为了经营上的需要,保持酒店的档次并保证合理的利润,通常是通过制定毛利率来控制食品的价格。
2、制定食品菜肴价格的依据。
各个经营食品菜肴的餐厅,在经营中不仅品种多,而且新的品种还不断增加,再加上市场上食品原料的价格也是经常变化的。
尤其是有些季节性原料,价格波动很大。
因此餐厅必须经常调整或制定新的销售价格。
制定价格的依据,一个是经营食品菜肴的原料消耗,另一个是毛利率,两者缺一不可。
3、反映服务质量的主要指标。
毛利与成本之和是收入,毛利率的大小,间接地表示了食品菜肴中原料数量的多少,质量的高低。
毛利率高,说明成本低,原料数量少,质量低,过高的毛利率,不形成了对顾客的克扣,克扣客人定是不允许的,而且克扣客人在酒店管理上也是不应该的,这说明酒店的服务质量不高,会给酒店的声誉带来不利的影响,在酒店管理中,提高服务质量的内容之一,就是要使客人在餐厅吃到的食品与其所付费用相适应。
所以控制餐厅的毛利率,是保证服务质量的主要措施。
酒店财务管理如何定位管理的一半是检查,而检查的主要责任部门之一是财务部。
这种机构设置使财务管理渗透了酒店的各个部门、各个环节。
以财务管理为中心,带动和推动酒店其他各项管理以前说到酒店财务,大家就会想到记账、算账;说到酒店财务管理,大家同样会想到那是计财部的事,与其他部门没关系。
而现代酒店财务管理则是酒店经营管理的核心,任何一个部门、任何一个人都和财务管理发生着关系,凡涉及酒店资金流向的每一个环节,从采购到加工、到销售、到资金回笼、再到采购,都渗透着财务管理。
酒店资金的循环过程称作酒店供应链体系,供应链体系是否高效有序运转,决定酒店财务管理目标的实现。
目前,酒店行业的财务机构设置一般根据不同的规模、等级和内部管理的需要而制定,没有固定一成不变的模式。
大部分酒店财务部共由五部分组成:会计核算、审计、收银、采购和供应(库房),财务总监直接分管财务部及其采购、供应;财务部是直接由总经理领导的一个重要部门,财务部的机构设置决定了财务部的特殊地位。
从实践中我深深体会到这种财务机构设置的好处是:其一,可以建立相应的职能机构和组织体系,以协调管理人员的日常工作;有利于节约和调动人力、物力、财力;统一控制和调动,加速资金周转,保证会计核算工作顺利进行,充分发挥财务与会计的“反映和监督”的职能。
使我们的财务管理工作各个环节能环环相连,做到以经济主体运行的有序性来应对市场经济环境的非确定性。
财务部设置成本控制部及成本经理(因我酒店规模不大只设置成本会计),直属财务经理或财务总监管理,对于整个酒店的成本控制、毛利率的调整、成本核算、合理库存量的调整等,能起到决定性的作用。
成本经理又管辖食品控制员、饮料、烟酒控制员、物料用品控制员,使他们对自己分管的项目,各司其职,各负其责,形成层层把关,有利于酒店总成本的控制。
成本控制部的工作范围就是成本核算,尤其是餐饮成本核算(一般酒店均配置2-3名工作人员)。
按惯例.餐饮部各餐厅的菜单上的每一道菜肴,都必须有一份标准的成本核算单,这是一项工作量巨大的又十分繁琐细腻的工作(又称菜单工程),每一份菜肴的所有原料、辅助配料的分量、单价都必须一一核算并记录在案。
这项工作就是由成本控制部与厨师共同完成,完成后的“标准菜单配方”是各个餐厅厨师日常操作的样板和“圣经”,主要菜单经过试制整盘,还要拍照立样。
形成菜单资料库,成本控制部要据此进行成本核算和控制,发现有不正常的成本讯号.有向厨师长提出予警的职责。
有了成本控制部的合作,餐饮部可以在每个月心中有数地完成部门的目标利润。
试想一下如果没有成本控制,餐饮部工作就会缺乏理性指导而只能“跟着感觉走”,而我们王子国际酒店缺少的就是这本“圣经”。
其二,采购部与仓库直属财务部,便于了解商业、市场行情,降低经营成本,防止滥用资金和积压物资。
其优点是:1、有利于酒店采购成本的控制。
酒店采购价格如何确定直接影响成本的水平。
国际酒店内对采购成本确定一般是由采购部与财务部共同派员调查确认,对任何一个“采购申请单”一定要充分调查,实行货比三家,最后由财务总监决定,对食品原料货物的采购,因其价格随季节变化频繁,一定要由餐饮部,成本控制部、采购部共同派员进行市场调查,根据调查结果扣除一定的批零差价,最后确定采购价。
采购价格不会由采购部门和供应商说了算。
2、有利于调控成本率。
餐饮部成本率高低如何变化与采购部进货价关系密切,如果发生餐饮成本率异常,财务部门就可以立即采取行动,降低采购品种和质量,从而调整到适当的价格和成本率。
3、采购部直属财务部除了有利于财务部了解价格行情、及时监控降低成本外,还有利于避免部门分散,互相扯皮情况的发生。
其三,设置专职的日审与夜审。
我国加入WTO两年多来,各行各业都与世界接轨,国内酒店也应向国际酒店看齐靠拢,对收入的确定是国际酒店十分重要的工作,为了保证收入准确及时,国际酒店专门设置了日间稽核员(日审)和夜间稽核员(夜审),“从事夜间核数工作的人员过去中国酒店、宾馆没有这个职务”。
由收款员到夜审、日审核对收入,层层审查、层层把关、确保酒店的收入不受损失,也保证了客户应收帐款的及时回收。
餐厅收款员下班后,他们的收款机要由夜班核数员去清机,因为清机号码和钥匙只有夜班专人掌握,清机的同时打印出当班收入报告及收款员的值班报告;同时日审对餐厅送来的菜单定单与报表核对,从管理制度上保证了收入的准确无误。
夜班审核专门在晚上10-早6点上班,主要负责审核各营业点交来的收款报告和帐单,做销售总结报告,并与前厅接待报告核对,当天的收入报告第二天早上8:30前报告财务总监,经过夜审、日审工作,保证收入的及时入帐、结帐,不易跑帐漏帐,十分科学。
曾经听说某酒店新来一位不熟悉业务的总经理曾经怀疑收款主管存在收款不入帐问题,竟下令进行核查,一查才知道,严格的内部控制制度,经过日审、夜审的工作,根本不可能导致主管收入不入帐问题的产生。
其四,餐厅和其他收银由财务部管理,收银员不直接同客户接触;通过服务员的媒介,避免在收银员、客人、服务员之间出现漏洞和差错,同时也便于互相监督和控制餐饮成本和营收。
其五,总出纳集中管理酒店资金的统收统支,国际酒店对现金流量的控制与管理十分重视,“现金是金”的理念,深入人心。
内部控制程序严谨又十分清晰。
财务部对库存现金(含银行存款)要求必须每日盘点,并向财务总监提交《每日现金流量表》。
现金的盘点人是由日审(稽核)进行的,目的是保证库存现金的安全和合理使用。
按规定每月财务部必须按期编制现金流量计划与供应商付款计划,并向总经理报告付款情况。
以保证现金按规定计划流动,确保酒店的正常运营。
对酒店现金的支付程序也十分严格,每一笔现金支付都要经过部门经理、主管领导、财务经理、财务总监和总经理的审签同意,对总经理的开支,财务总监审批后还要报上级主管审批。
缺一项签章现金都不能支付出去。
各行政与营业部门均无权对外直接采购物品,都必须通过“采购申请单”一个渠道,按规定逐级批准后,由采购部集中办理采购业务,经财务部的验货、业务使用部门收货后,此笔采购费用方可支出。
国内酒店对现金流量的管理重视程度不够,不能说没有计划性,但毕竟线条较粗,更不可能做到天天盘点,天天编制现金流量表,对本部门使用的物品,由本部门申请资金后即可指派采购或者本部门员工购买。
而后总经理签字后即可到财务部报销支款,中途甚至不必验收。
王子国际酒店财务部组织机构同样由上述五部分组成,但各部的职能与上述国际性酒店还有很大的距离,我们希望在集团领导的帮助下,在2005年将酒店财务部组织机构的各项职能加以完善,逐步缩小与国际酒店间的距离。
另外,通过健全财务管理制度,达到营业收入控制的结果。
控制是管理的基本职能之一,酒店销售收入控制是酒店内部财务管理的重要部分。
由于营业收入控制环节中涉及岗位多,包括酒店服务员、收银员、房务中心、厨房、酒吧、前台、稽核员等多个岗位。
要想搞好酒店收入控制,必须明确各岗位权限且协调统一,才能达到良好控制效果。
同时,酒店空间广、人员流动性大,顾客类别不一,酒店顾客中有当地客人、团体客人、有住店客人、非住店客人之分,而且这些客人层次各异,造成控制难度加大。
酒店服务项目多,价格差异大,计价工作量大。
仅酒店餐饮服务项目包括食品、菜肴、酒水饮料、香烟等上百个品种项目。
再就是酒店收费打折有不同的标准,包括各种折扣、免费应酬接待、住店奖励、最低消费、计时消费以及成人价、儿童价等多种价格形式,结帐方式呈多样化。
因此,酒店收入控制应依据这些特点,结合本酒店现实情况,研究制定最佳措施加以控制。
营业收入控制的同时,因成本费用直接影响酒店的利润,是现代酒店管理工作的一个重要环节,是财务管理不容忽视的问题之一。
在激烈的市场竞争中,要不断降低成本费用,提高经济效益,增强竞争优势,就必须转变成本控制观念,扎扎实实认真做好成本控制工作。
如何搞好酒店财务管理? 古人云“打江山易,守江山难”,对于一个企业而言,“守”字的含义就是如何搞好经营管理,经营管理活动中的一个最核心组成部分就是财务管理,可以参考中国前百强企业集团,他们除了有卓越的生产经营管理能力外,更重要的他们是财务管理专家和资本运作高手,因此可以看出一个企业的成功与否很大程度取决于企业的财务管理与资本运作。
传统的的财务部门主要以账务处理、会计核算和会计监督为主,随着现代企业的不断发展,财务部门的职能已经远远不仅局限于以上三大功能,而逐渐转变成为企业的资本管理中心、预算管理中心、审计控制中心、成本控制中心、物流管理中心和信息管理中心,如何充分有效的发挥这些职能作用,对企业经营管理的成败起着决定性的作用,现代旅游服务行业同样离不开这些。
根据本人十几年的酒店行业财务管理经验,要做好酒店的财务管理,使之从一个传统的职能部门,转换为一个效益部门,可以从以下几个方面开展工作。
一、根据酒店的实际状况组建合理的财务组织体系,以协调日常财务管理工作,充分有效利用酒店的人力、物力、财力和信息资源。
1、设置收银组,主要对收银员的业务进行培训、管理和监督,为顾客的提供准确无误、高效快捷的收银服务,保证酒店的各项签单挂账、折扣免单权限的正常运行。
2、设置审计组,主要对酒店营业收入、签单挂账和折扣免单进行审核控制,保证酒店收入的完整和财务制度的执行到位。
3、设置成本控制组,主要对酒店所有成本费用的购进、保管和消耗进行全过程进行核算和监督,保证酒店成本费用处于合理状态。
4、设置会计组,主要对酒店的账务、资金、会计档案进行控制和管理,保证酒店各项费用开支正常,账务处理及时有效,报表报送准确无误、资金调配使用高效快捷,往来账务及时回笼。
5、设置采购组,主要对酒店的物资供应进行控制和管理,保证物资采购供应及时、质量合格、价格合理。
